Q4 panic isn’t the norm
Every emergency in November traces back to a decision nobody made in Q3.

The hardest-working team in your category is probably the one that planned the least in October.
What happens in a panicked Q4 is:
- Someone's rebuilding a flow at 11pm because it buckled under traffic.
- Someone else is pulling numbers by hand for a meeting tomorrow.
- A deliverability problem surfaces on the 25th and there's no runway to fix it so the plan becomes hoping it holds for four more days.
None of those are December problems. They're September problems that went unexamined until December made them obvious.
Q4 panic is a lagging indicator. It measures the quality of decisions made 90 days earlier.
The teams moving calmly through Black Friday front-loaded the thinking into the month where thinking was still cheap, which left December as execution instead of diagnosis.
Two decisions do most of that work, and both are September decisions.
1. Find what's broken. That used to be the part nobody had time for, because a diagnostic meant exports, a spreadsheet, and half a day that produced nothing anyone could see.
